The Challenge: Siloed Infrastructure & Fragmented Operations

The client, a leading global logistics provider, operated on a highly fragmented network. Separate regional Exchange systems and local file servers containing terabytes of legacy business data posed several risks:

  • Inconsistent Access Policies: Sharing links and group permission layers had decayed, creating exposure vectors.
  • Identity Sync Failures: Active Directory synchronization problems threatened single sign-on access across regional domains.
  • Business Interruption Risks: Mailbox cutovers and file library migrations had to be structured to prevent communication gaps during transit.

The Strategy: Zero-Downtime Migration Framework

We designed a phased hybrid migration strategy to consolidate identities first, followed by clean data migration:

Phase 1: Pilot and Assessment

We performed a thorough directory inventory using automated scripts and migrated a small group of test users to configure and refine permissions pipelines.

Phase 2: Hybrid Identity & Mailbox Cutovers

We configured Entra ID Connect to consolidate regional directories into a single global tenant, enabling secure single sign-on. Mailboxes were migrated in stages via hybrid batches with no disruption to user mailflow.

Phase 3: SharePoint Online Modernization

We mapped regional file shares to clean, metadata-driven SharePoint Online libraries, replacing nested directory structures with a modern, flat team site architecture.
