Executive Summary
Migrating 10,000+ users from disparate on-premises Exchange servers, file shares, and local Active Directory setups to a unified Microsoft 365 cloud environment requires precise staging, secure permissions mapping, and thorough validation. This case study details our strategy for executing this global transition without operational disruption.
The Challenge: Siloed Infrastructure & Fragmented Operations
The client, a leading global logistics provider, operated on a highly fragmented network. Separate regional Exchange systems and local file servers containing terabytes of legacy business data posed several risks:
- Inconsistent Access Policies: Sharing links and group permission layers had decayed, creating exposure vectors.
- Identity Sync Failures: Active Directory synchronization problems threatened single sign-on access across regional domains.
- Business Interruption Risks: Mailbox cutovers and file library migrations had to be structured to prevent communication gaps during transit.
The Strategy: Zero-Downtime Migration Framework
We designed a phased hybrid migration strategy to consolidate identities first, followed by clean data migration:
Phase 1: Pilot and Assessment
We performed a thorough directory inventory using automated scripts and migrated a small group of test users to configure and refine permissions pipelines.
Phase 2: Hybrid Identity & Mailbox Cutovers
We configured Entra ID Connect to consolidate regional directories into a single global tenant, enabling secure single sign-on. Mailboxes were migrated in stages via hybrid batches with no disruption to user mailflow.
Phase 3: SharePoint Online Modernization
We mapped regional file shares to clean, metadata-driven SharePoint Online libraries, replacing nested directory structures with a modern, flat team site architecture.
The Outcome
By executing a structured migration framework, we enabled the client to achieve unified cloud operations:
- Consolidated Global Tenant: All 10,000+ users now operate within a single, secure Microsoft 365 tenant.
- Zero Operational Downtime: Mailbox and file share migrations were completed outside business hours without disruption.
- Improved Security posture: Clean SharePoint structure and standardized sharing policies significantly reduced data leak risks.
